Animal Companions and Paladin Mounts as well?

Perhaps type specific feat chains or PrCs that the subordinate
can take to restore the flavour?

Unify followers and controlled undead in a similar way?

Neither of those require the character to spend a feat to get them,
though, so there isn't as much need for them to be of equal "value".
Having a unified mechanic for "subordinate" characters might make the
game simpler and easier to run, though.

Having an improved familiar advance like a character instead of via the
standard familiar route would even the two feats out quite well, IMO.
